The V2R process used to achieve "No Excuses" Strategy Execution begins with the creation of a Goal Card. The primary purpose of each goal Card is to be a logical placeholder for assigned goals that support the organization's strategy.
Each Goal Card is a spreadsheet like matrix that has user definable columns referred to as Goal Sets and user definable rows referred to as Categories. When goals are assigned, they are added to the appropriate Goal Card at the intersection of the assigned Goal Set and Category.
Multiple Goal Cards are added within the same organization at the company level. Each Company Leader has the authority to define all Goal Sets and Categories for their company.
The most common Goal Card is the Associate Goal Card. The Associate Goal Card is the logical placeholder for presenting all goals assigned to each associate in the organization. When an employee of an organization is assigned to a Group within a Company within the organization, they become an Associate of that Company-Group. All goals assigned to each associate appear on their Associate Goal Card. Keep in mind that achieving associate level accountability is essential to achieving "No Excuses" Strategy Execution.
Additional Goal Cards can easily be set up as placeholders for related goals in disparate programs across an organization that support the strategic plan. Goal Cards have been set up to arrange goals for Project Management Offices, control Multi-Plant Operations, drive ISO Management Reviews, conduct Lean Self Assessments and for the administration of Value Added Pay Programs, Training Programs and Safety Programs.
Defining V2R Goal Sets
Each Goal Card can have multiple user definable columns referred to as Goal Sets. Every goal must be assigned to a Goal Card at the intersection of one of the company's selected Goal Sets and Categories.
There are 3 different types of Goal Sets that appear on each Goal Card. These Goal Sets can be any combination of Company, Group or Associate level Goal Sets. The Goal Set level determines the population of associates that each goal is assigned to.
Company Goal Set
The Company Goal Set is the highest and most powerful of all Goal Sets. The Company Goal Set contains strategic goals that are defined and assigned by the Company Leader. The Company Goal Set automatically cascades the company's strategic goals to all associates assigned to the company. The automatic assignment of strategic goals improves communication and assures instant revision of any changes to all associates in the company.
Group Goal Set
The Group Goal Set is typically used as the placeholder to assign group or department level tactics that align with the Company level strategy. Goals assigned to Group Goal Sets automatically appear on the Goal Card for all Associates assigned to that Company-Group.
Automatically cascading a group's tactical goals eliminates communication problems and improves alignment of upper level Company strategy and lower level Associate goals. These group level tactical goals are defined and managed only once at the group level and are automatically revised on the Goal Card for each associate in the assigned group.
Associate Goal Set
The Associate Goal Set is the lowest level Goal Set that can be assigned to a Goal Card. The Associate Goal Set is typically used as the placeholder to assign associate level or individual goals that align with the Company level strategy and the Group level tactics. Goals assigned at the Associate level only appear on the Goal Card for the Associate they are assigned to.
Assigning concisely defined Associate level goals is the primary key to achieving "No Excuses" Strategy Execution.
Defining V2R Categories
Each Goal Card can have multiple user definable rows referred to as Categories. Every goal must be assigned to a Goal Card at the intersection of one of that company's selected Goal Sets and Categories.
Unlike Goal Sets, there is only one type of Category. When goals are added to a Goal Card within a company, they must be assigned to one of the Categories defined by the Company Leader for that company. Although goals can be added to any Category within the selected company, the only Categories that show up on an Associate's Goal Card are Categories that goals have been assigned to.
The most popular categories for Associate Goal Cards includes some form of the traditional Balanced Scorecard categories consisting of "Financial", "Customer", "Internal Business Processes", and "Learning & Growth".
For Project Office Goal Cards, adding categories to group projects by their sponsors, Project Managers or functional areas is popular. Regardless of the purpose, a Company Leader can easily custom tailor the Categories on their company's Goal Card for any purpose.
